New Book Decipher & Deliver Offers an Operator’s Transformation Playbook for CEOs, Boards and PE Sponsors

In Decipher & Deliver, former NVIDIA executive George Stelling shows leaders how to improve the odds when only 12% of companies achieve their original transformation ambitions.
DALLAS, Oct. 6, 2026 /PRNewswire/ — George Stelling, Managing Partner of Quadrillion Partners, today released Decipher & Deliver: Removing Friction Points in Business and Digital Transformations.

Bain & Company reported in 2024 that only 12% of companies achieve their original transformation ambitions. McKinsey found that 80% of transformations begin as reactions to outside forces, often at companies already behind.
The book covers filtering ideas before they are funded, building fact-based transformation artifact plans (TAPs) with clear targets across teams, staffing delivery teams by skill, using external partners well, and governing the work as an operating program, not a status report. Stelling draws on transformations he has delivered at PE-owned and public companies.
It also names the Seagull Effect: an advisor swoops in, drops a plan on management, and flies off. His alternative keeps the people who shape the plan accountable for delivery.
AI raises the stakes. Gartner forecasts worldwide AI spending of $2.7 trillion in 2026, yet nearly half of organizations have no formal approval process for AI projects. Stelling argues the fix is the same discipline: formal goals, adoption measured against business outcomes, and quick pivots.
“Treat your transformation like an investment portfolio that depends on capabilities, ownership, business cases, KPIs, governance, and technology adoption, including AI,” Stelling said. “Decide what the program should return and what it costs, then hold every initiative to that number every month, in front of everyone. When an initiative stops earning its place, the money goes somewhere that will.”
Decipher & Deliver is available October 6 in hardcover, paperback, and ebook from Amazon, Barnes & Noble, and other booksellers. Learn more at decipheranddeliver.com. Review copies and interviews available on request.
